Replace Computers by Condition, Not by Calendar

Most businesses replace their computers the same way they renew their car insurance: because the date came round. A device hits three, four or five years old, the refresh cycle says it’s due, and out it goes — regardless of whether it was performing perfectly well.

Condition-based device replacement — retiring hardware based on measured health, performance and security posture rather than an arbitrary birthday — saves money at one end of the lifecycle and reduces risk at the other. The problem with calendar-based refresh cycles

The traditional 3–5 year refresh cycle exists for one reason: it’s easy to administer. You don’t need to know anything about the actual devices — you just need a spreadsheet and a purchase date.

But simplicity comes at a cost, in both directions:

  • Premature replacement wastes budget. A well-specified laptop bought four years ago, with a healthy battery and an SSD showing minimal wear, may have two or three productive years left in it. Replacing it on schedule means paying for hardware you didn’t need — multiplied across every desk in the business.
  • Overdue replacement creates risk. Meanwhile, the calendar says nothing about the two-year-old machine with a failing drive, a swollen battery, or a chipset that won’t support the next Windows release. Devices like that limp along to their “official” replacement date while quietly costing you productivity, and in the worst cases, data.

A date tells you how old a device is. It tells you nothing about whether it’s healthy, secure or fit for purpose.

What “condition” actually means

Condition-based device replacement isn’t guesswork or gut feel — it’s a policy built on measurable signals. When we assess whether a device should stay in service, we’re looking at:

  • Hardware health — drive wear indicators, battery degradation, thermal behaviour, repair history
  • Performance — is the device still delivering acceptable boot times, application responsiveness and stability for its user?
  • OS supportability — can it run a current, supported operating system? A machine that can’t move past an end-of-life Windows version is a security liability whatever its age
  • Security posture — patch status, antivirus health, encryption state and firmware currency
  • Warranty and repairability — is it still economical to fix if something fails?
  • User impact — support ticket history often reveals a struggling device before any sensor does

A device failing on several of these fronts should be replaced now, even if it’s only two years old. A device passing on all of them can safely serve well beyond the traditional cycle.

The sustainability case

There’s also a growing environmental argument. The majority of a laptop’s lifetime carbon footprint is embodied in its manufacture, not its use — so every year of extra service you get from a healthy device is a genuine sustainability win, not a token one.

For UK businesses facing ESG reporting expectations, supply-chain questionnaires or simply customers who care, “we extend device lifespan based on measured condition and responsibly recycle at end of life” is a far stronger answer than “we bin everything at four years.”

Why this needs real telemetry — not a spreadsheet

Here’s the honest catch: condition-based device replacement only works if someone is actually measuring condition. For most internal IT teams — and plenty of IT providers — that data simply doesn’t exist. Nobody knows the drive health of laptop 47 or whether the battery in the MD’s machine is down to 60% capacity.
